I’ve spent the last decade building lead generation systems in some of the most competitive, hardest to rank sectors in the UK. Boilers, solar, renewables. Sectors where you’re going head to head with price comparison giants who have marketing budgets the size of a small country’s GDP.
So when I tell you that search itself has fundamentally changed shape in the last eighteen months, I’m not repeating something I read in a trend report. I’m telling you what I’m seeing happen to client traffic, client leads, and client revenue in real time.
Generative Engine Optimisation, or GEO, is the practice of making sure your business gets mentioned, cited, and recommended inside the answers that AI tools like ChatGPT, Gemini, Perplexity and Google’s AI Overviews generate for your customers. It’s not a rebrand of SEO.
It’s a genuinely distinct discipline with its own rules, its own winners, and its own blind spots for anyone still thinking purely in terms of blue links and rankings.
I founded Essheo because I watched this shift happen from the inside while running acquisition for a business doing hundreds of installations a month, and I could see that the companies who adapt early are the ones who’ll own their categories in the AI answers for years to come.
This post is my honest, unvarnished explanation of what GEO actually is, why it matters commercially, and what I’d genuinely recommend if you’re the person in your business responsible for making this call.
What Exactly Is Generative Engine Optimisation?
GEO is the set of strategies, content structures, and technical foundations that increase the likelihood of your brand being cited, quoted, or recommended when someone asks an AI system a question related to your products or services. Instead of optimising purely to rank on a search results page, you’re optimising to be the source an AI model pulls from when it writes its answer.
The distinction matters more than it sounds. Traditional SEO earns you a position on page one. GEO earns you a place inside the actual response, whether or not the user ever clicks through to a results page at all. Research from Peec AI analysing 500,000 business-intent prompts found that AI Overviews now appear on 86.7% of business-intent Google searches as of April 2026, up from 56.9% just twelve months earlier. That’s not a gradual shift. That’s a near-doubling in a single year.
How Is GEO Different From Traditional SEO?
I get asked this constantly by marketing directors who assume GEO is just SEO with an AI label slapped on it. It isn’t, and the data backs that up quite clearly.
One of the most striking findings, from a ConvertMate benchmark study, is that roughly 83% of AI Overview citations come from pages that don’t even rank in Google’s organic top 10. I’ve seen this play out with my own eyes on client accounts.
A page ranking eighth or twelfth on Google can still be the exact page ChatGPT or an AI Overview chooses to cite, because the ranking signals these engines use aren’t identical to classic Google ranking factors.
Ahrefs’ analysis of 75,000 brands found that web brand mentions correlate with AI visibility at 0.664, compared with just 0.218 for backlinks, roughly a three to one gap. That single data point should change how any marketing team allocates budget. Backlinks built your Google rankings for two decades.
They’re far less predictive of whether an AI model decides to talk about you.
Why Are Businesses Suddenly Paying Attention to This?
Because the volume moving through AI platforms has become impossible to ignore. ChatGPT reached 900 million weekly active users in February 2026, up from 800 million in October 2025 and roughly double the 400 million recorded a year earlier.
Google’s own AI Overviews had reached 2 billion monthly users across more than 200 countries by mid 2025, with AI Mode passing 100 million monthly active users on top of that.
I’d also point to Gartner’s own warning from as far back as February 2024, when it predicted traditional search engine volume would fall 25% by 2026 as users shifted toward AI chatbots and assistants. That forecast is exactly why I built Essheo around a multi-platform view of discovery rather than a Google-only mindset. If the volume is migrating, your visibility strategy has to migrate with it.
Why Does GEO Matter Commercially, Not Just Technically?
This is the part I care about most, because I’ve built and exited businesses on the back of acquisition systems, not theory. GEO isn’t an interesting technical curiosity. It has a direct, measurable line to revenue, and the numbers are stronger than most marketing teams realise.
Do AI Referrals Actually Convert Better Than Normal Traffic?
Yes, and the gap is bigger than most stakeholders expect. Seer Interactive measured ChatGPT referral conversion rates at around 15.9%, against a Google organic baseline of roughly 1.76%, with Perplexity converting at around 10.5%. Semrush’s analysis of high-value topics found AI-referred visitors converting approximately 4.4 times higher than standard organic traffic.
Adobe Analytics data from Q1 2026 showed AI-referred traffic to US retail sites converting 42% better than non-AI traffic, a complete reversal from March 2025 when it had converted 38% worse.
During the 2025 holiday trading period, AI-referred retail traffic grew 693% year on year, with visitors spending 45% more time on site and 33% less likely to bounce. I don’t quote statistics like this to impress anyone. I quote them because when a client asks me to justify budget, this is the honest commercial case, not a sales pitch.
What Happens If a Business Ignores GEO?
The clearest risk is invisibility at the exact moment a customer is ready to buy. Bain & Company found that 60% of searches now end without a single click to any website, and that when Google shows an AI summary, users click through to a traditional result in just 8% of visits compared with 15% when no summary appears.
Pew Research Center’s analysis of nearly 69,000 real searches found that 26% of sessions ended entirely after an AI summary appeared, versus 16% when it didn’t.
Put simply, if you’re not the source being cited inside that answer, you’re not just losing a ranking position. You’re losing the entire interaction, because there’s a growing chance the user never leaves the AI platform at all.
I’ve had conversations with business owners who tell me their Google rankings look fine, without realising their category’s buying journey has quietly moved somewhere their rankings don’t reach.
How Big Is the GEO Market Actually Getting?
Genuinely large, and growing fast enough that I’d call it one of the more significant shifts I’ve tracked in my career. Dimension Market Research values the global GEO market at roughly £860 million (around $1.09 billion) in 2026, forecast to reach approximately £13.6 billion (about $17.1 billion) by 2034, a 40.6% compound annual growth rate.
Separate research from Valuates puts a comparable GEO services market at $886 million in 2024 growing to $7.318 billion by 2031 at a 34% CAGR.
Enterprise adoption is following the same curve. Industry surveys suggest 98% of enterprise CMOs are actively investing in AI search and GEO strategies in 2026, with 94% planning to increase that spend over the next year.
And yet, in the same research, only around 14% of marketers actually track whether their brand is being cited by ChatGPT, Claude, Gemini or Perplexity at all. That gap between spend and measurement is exactly where I think most agencies, and most in-house teams, are falling short.
Which Tactics Actually Move the Needle in GEO?
This is where I get genuinely animated, because there’s now peer-reviewed research behind what works, rather than guesswork. A study led by Princeton, Georgia Tech and IIT Delhi researchers, published at the ACM KDD 2024 conference, tested optimisation methods across a 10,000-query benchmark and found they could lift visibility inside generative engine responses by up to 40%.
What Content Changes Actually Increase AI Citations?
The same study broke down which specific tactics worked best. Adding relevant statistics lifted visibility by up to 41%, adding direct quotations added around 28 to 30%, and citing credible sources added a further 30%.
Keyword stuffing, by contrast, performed worse than doing nothing at all. That last point alone should put to bed any assumption that GEO is just SEO with extra AI keywords crammed in.
There’s also a genuinely levelling effect built into this research. Fifth-ranked websites gained 115.1% more visibility from adding source citations, while first-ranked sites actually lost visibility (down 30.3%) from the same tactic.
In practice, this means a smaller or mid-sized business doing GEO properly can outperform a much larger competitor in AI answers, even while trailing them on traditional rankings. That’s precisely the kind of opportunity I built Essheo to help clients capture, because I’ve seen it happen against household name competitors before.
Does Content Structure and Freshness Really Matter?
Enormously, based on everything I’ve reviewed and tested. A Foundation Marketing study found that 68.7% of ChatGPT-cited pages use a clear H1 to H2 to H3 heading hierarchy, and that comparison-style articles account for 32.5% of all citations.
SparkToro’s research found that 44.2% of LLM citations are pulled from the first 30% of a page’s content, meaning your strongest, most quotable answer needs to sit near the top, not buried under three paragraphs of preamble.
Freshness compounds this further. ConvertMate’s benchmark found content updated within the last 30 days earned 3.2 times more AI citations than older equivalents, and that 76.4% of ChatGPT’s most-cited pages had been updated within the previous month.
Pages left stale for three months or more were roughly three times more likely to lose their citations entirely. This is precisely why we treat GEO as an ongoing programme of refreshes and monitoring at Essheo, never a one-off project you tick off and forget.
Where Do AI Engines Actually Source Their Citations?
This surprises almost everyone I talk to. Reddit ranked as the number one or number two most-cited domain across every major AI platform as of March 2026, according to Peec AI’s analysis of 30 million cited sources.
The wider top ten included YouTube, LinkedIn, Wikipedia, Forbes, G2, Yelp, Facebook, Medium and TechRadar. Muck Rack’s research found that 82 to 84% of all AI citations trace back to earned media rather than owned or paid content.
That tells you something important. GEO isn’t purely a website optimisation exercise. It’s a wider digital presence exercise that spans forums, video, third-party publications and social platforms, which is exactly the “search everywhere” approach we build for clients rather than a narrow, single-channel Google play.
How Should a Business Actually Get Started With GEO?
I always tell prospective clients the same thing on our first call. Don’t panic and don’t try to do everything at once. GEO rewards structured, patient work far more than it rewards frantic experimentation, and I say that as someone who’s scaled acquisition channels from zero to seven figures a month.
What Does a Sensible First Step Look Like?
Start by finding out where you currently stand. Very few businesses have actually checked whether ChatGPT, Gemini or Perplexity mention them at all, given that only around 14% of marketers currently track AI citation performance.
A proper audit tells you your starting position, which competitors are already being cited in your category, and which content gaps are costing you visibility.
From there, I’d focus on three things in order: making your existing best content genuinely citation-worthy with real statistics, sources, and clear structure, building a presence on the third-party platforms these engines actually trust like Reddit, YouTube and industry publications, and putting a refresh cycle in place so your strongest pages don’t quietly go stale.
None of this replaces solid traditional SEO. It sits alongside it, because Google itself is one of the platforms increasingly generating AI answers.
How Long Does It Take to See Results?
Honestly, longer than most people want to hear, and I’d distrust anyone who tells you otherwise. The brands compounding real advantage here are the ones treating this as a twelve to eighteen month build, not a quick campaign. Similarweb found the share of US websites earning any AI citation presence grew from just 1.6% in June 2025 to 6.8% by May 2026, which shows real movement is possible within a year, but it isn’t instant.
This is exactly why we structure our own client engagements around 12 and 18 month growth strategies rather than short bursts of activity, because topical authority in AI systems is built the same way it’s built in traditional search: consistently, and over time.
Ready to See Where Your Business Stands in AI Search?
I’ll be straightforward with you. Most businesses I speak with have no idea whether ChatGPT, Gemini or Perplexity even mention them when a potential customer asks a relevant question, and that blind spot is only going to get more expensive the longer it goes unaddressed.
AI Overviews already touch 86.7% of business-intent searches, AI-referred visitors convert dramatically better than standard traffic, and the market chasing this opportunity is growing at over 40% a year. The businesses moving now are the ones who’ll be the default answer in their category by the time everyone else catches up.
At Essheo, we’re not a Google-only agency bolting an “AI” service onto an old playbook. We rank businesses across Google, LLMs, YouTube and social platforms, with every practitioner on our team carrying 8-plus years of experience competing against genuinely hard opposition, the kind of competitors who have million-pound marketing budgets and still get outranked by our clients.
Our clients have generated over £45 million in combined revenue across the last two years through the search marketing systems we’ve designed and implemented, and we built our approach on real operational results, not theory.
We’ll start with a proper discovery and analysis of where your business currently sits, build you a tailored roadmap, and aim to get you visible fast while building the long-term authority that compounds for years. Whether you want us hands-off with regular reporting, or hands-on working alongside your team, that’s entirely your call.
If you’re a marketing manager, director or business owner weighing up whether AI search visibility deserves a place in next year’s budget, I’d genuinely rather have that conversation with you now than have you come to us in twelve months having lost ground to a competitor who didn’t wait.
Book a strategy call with me, and let’s talk honestly about where your business stands in AI search today, and what it would take to change that.
