Every week I speak with a marketing manager who’s been burned before. Maybe they signed a twelve month contract with an agency that promised page one rankings in thirty days, or maybe they got a monthly report full of ranking positions with no mention of actual revenue. I get why SEO has a reputation problem in some boardrooms, and honestly, a lot of that reputation is deserved.

Smaller retainers in the £1,000 to £2,500 range exist, but they typically buy five to fifteen hours of work a month, enough for maintenance rather than the kind of comprehensive push that shifts rankings against established competitors.

Why the Cheapest Option Rarely Works Out

Anything under roughly £400 to £500 a month is almost always template work, bulk generated meta descriptions, automated alt text, and app installs rather than genuine strategy. 

I’ve inherited enough of these accounts from clients who tried the cheap route first to know it almost never ends up being the cheaper option overall, because you end up paying twice, once for the ineffective work and again for someone to fix it properly afterwards.

How Long Will It Actually Take to See Results?

This is where I think most marketing managers get misled, sometimes deliberately. Timelines get compressed in sales conversations because it’s easier to sell, but the reality of how search engines work doesn’t change to suit a pitch deck.

What the First 90 Days Should Look Like

In a well run campaign, the first 90 days deliver leading indicators rather than revenue, improved crawl coverage, rising impressions in Search Console, and first ranking movement on lower competition, longer tail terms. 

If none of those three metrics, impressions, clicks, and indexed page count, are trending upward by day 90, the foundational work is incomplete and something needs revisiting.

When Revenue Typically Starts to Follow

Meaningful ranking movement on competitive terms and genuine revenue impact tend to show up from month four onward, with the return accelerating from there as content and authority compound. Anyone promising first page rankings or significant traffic within 30 days is either using tactics that risk a penalty later, or simply isn’t being straight with you.

What Red Flags Should Make You Walk Away?

I’d rather you know these before you sign anything, even if it means you decide against working with us. A good agency should welcome this level of scrutiny.

Guaranteed Rankings Are a Guaranteed Warning Sign

No agency controls Google’s algorithm, so any guarantee of a specific ranking position within a set timeframe is dishonest by definition. The same goes for vague deliverables, “we’ll improve your SEO” is not a scope of work, it’s a placeholder for accountability you’ll never get.

Reporting That Hides the Number That Actually Matters

Watch closely for reporting that only shows rankings or session counts without connecting either back to organic revenue. Rankings and traffic are leading indicators, useful, but not the point. If your agency can’t tell you what your organic channel actually generated in sales, you’re flying blind on the metric your finance team will eventually ask about.

Generic Playbooks Applied Without a Proper Audit

A genuinely Shopify-specific agency should be able to explain exactly how they handle Liquid template quirks, app conflicts, and Shopify’s URL structure limitations, because a generic WordPress-style SEO playbook applied without adjustment tends to miss the platform-specific issues that actually cap most stores’ rankings. 

If an agency can’t speak fluently about how Shopify’s collection pagination or variant URLs affect crawling, that’s worth noting.

What Should You Ask Before Signing a Contract?

Treat this like any other significant supplier decision. A confident, experienced team should answer these questions clearly and specifically, not with jargon or deflection.

Questions About Process and Experience

Ask for Shopify-specific case studies with attributed numbers, not generic before and after screenshots. Ask how they handle technical SEO items like schema markup, canonicalisation, and crawl management, and ask them to walk you through their actual process from audit to implementation to ongoing monitoring. 

A team that’s genuinely done this work repeatedly will answer in specifics. A team that hasn’t will answer in generalities.

Questions About Contract Terms

Look closely at contract length and whether there are performance benchmarks or exit clauses built in.
